Stage 1: Sourcing
Define the role clearly before sourcing. Write a job description that specifies outcomes, not just responsibilities. Post on LinkedIn, AngelList Talent (Wellfound), Naukri, and your personal network. For senior hires, warm referrals from your investor network convert 3x better than cold applications.
Stage 2: Screening
Review applications with a structured checklist — signal over noise. A 15-minute phone screen filters for motivation, communication, and basics. Use a consistent set of questions across all candidates for the same role to make comparison meaningful.
Stage 3: Technical Assessment
Assign a time-boxed take-home assignment or live coding/case study that mirrors real work. For engineers, a 2-3 hour problem set. For product, a 48-hour mini-PRD. Evaluate on thinking process, not just output. Compensate senior candidates for significant assessments.
Stage 4: Cultural Fit
Structured culture interview with 3-4 founders or senior team members. Use the same questions across candidates. Evaluate against your explicitly stated values — if you haven't written your values down, write them before hiring anyone.
Stage 5: Offer
Move fast once decided — good candidates have 2-3 competing offers. Your offer letter must include: designation, CTC breakdown (fixed + variable + ESOPs), joining date, reporting manager, and non-compete/NDA clauses. Get legal review on the template once, use it always.
Stage 6: Onboarding
A structured 30-60-90 day plan converts offers into productive employees. Set explicit milestones for the first month, introduce to every team member in week one, and assign a buddy. Poor onboarding is the leading cause of early attrition at startups.
